Negative float

What it means when a schedule reports less than zero slack — and why it demands an answer, not a shrug.

Working definition

Negative float means the schedule, as calculated, cannot meet a date it is being held to: the activity needs to have started already, or the path needs more time than remains before a constrained date. It is arithmetic, not opinion — the logic requires N more days than the calendar allows. A schedule submitted with negative float is either carrying an impossible commitment or a broken model, and the reviewer’s job is to find out which.

Negative float appears when a constraint — a contractual completion, an interim milestone, a "finish no later than" pin — sits earlier than the logic can reach. Sometimes that reflects reality: the project genuinely is behind its commitment. Sometimes it reflects a stale constraint nobody removed, or a milestone date typed in without an approved extension. The number alone does not tell you; the constraint and the path behind it do.

There are only a few honest responses to negative float: a recovery plan that changes the logic or resources to buy the days back; a contractual change — an approved extension of time — that moves the constrained date; or a correction, if the constraint itself was wrong. What is not acceptable is a schedule that carries double-digit negative float month after month while the narrative says "on track." That is a forecast and a commitment in open contradiction, in writing.
